Stop Being a "Gut‑Feeling" Operator! 3 Core Metrics to Make Every Decision Data‑Driven

Help Center2026-07-31
"I think this main image looks better."

"I think we should lower the price to boost sales."

"I think this product has blockbuster potential."

— These are the classic "gut‑feeling" operator's triple threat. They sound reasonable, but the result is often: money spent, no visible results, and no idea where things went wrong.

Operations is not mysticism — it's science. The gap between an excellent operator and an average one is a complete data analysis framework. Pros speak with data; beginners decide by instinct.

Here are three core metrics you should check in your backend every single day. Understand them, and your operational decisions will never go off track.

1. Traffic quality metrics: don't just look at visitor count — look at "value"

Many sellers get excited just seeing visitor numbers go up. But more visitors don't necessarily mean more business — if they're not the right audience, volume doesn't matter.

You should focus on these two metrics:

Visitor value: Divide total revenue by total visitors to calculate how much revenue each visitor brings on average. The higher this number, the more precise your traffic and the higher your conversion efficiency.

New vs. returning customer ratio: A high new‑customer share means poor repurchase — you're constantly "leaking" users. A high returning‑customer share means weak acquisition and limited growth. A healthy store typically maintains a ratio between 6:4 and 7:3 (new:returning).

More traffic isn't always better — "more valuable" traffic is. Better to spend $100 on 10 highly targeted users than 100 casual browsers.

2. Conversion efficiency metrics: find the leak in your funnel

From arrival to final purchase, the user journey goes through multiple stages: browse → add‑to‑cart → place order → pay. Users drop off at every stage. Your job is to find where the biggest leak is.

Pay close attention to these three conversion rates:

Click‑through rate (CTR): from impression to click. A low rate suggests your main image or price isn't compelling enough.

Add‑to‑cart rate: from store visit to add‑to‑cart. A low rate means your product detail page isn't sparking purchase desire.

Checkout conversion rate: from add‑to‑cart to paid. A low rate indicates issues in the cart process — perhaps shipping costs, coupon friction, or a complicated payment flow.

Whichever stage shows abnormal data — that's where you optimise. Fix the funnel, and you can boost sales without increasing traffic.

3. Customer value metrics: don't just look at "how much you sold" — look at "how much you earned"

Many sellers push huge sales volumes during big promotions, only to find at month‑end that profits are razor‑thin. The problem is focusing solely on GMV while ignoring profit and customer quality.

Keep an eye on these two metrics:

Average order value (AOV): The average revenue per order. Higher AOV means more revenue from the same traffic. You can actively raise AOV through tactics like "spend more to save" bundles and cross‑selling.

Repurchase rate: Over the past 90 days, what percentage of old customers came back for a second purchase? Below 20% means your product and experience aren't retaining people. Above 40% means strong user loyalty — you can confidently invest more in acquisition.

A loyal repeat customer is worth far more than ten one‑time buyers.

Final summary:

Data is the eyes of operations. Decisions without data guidance are like walking blindfolded — stumbling along and relying on luck.

Starting tomorrow, spend 15 minutes each morning reviewing these three categories of data:

Traffic quality — is your traffic valuable?

Conversion efficiency — where is your funnel leaking?

Customer value — where is your profit coming from?

Stick with it for 30 days, and you'll find: all those "I think" statements will become "the data shows". That's the key step from being a "beginner" operator to a "professional".
